Why COD dominates, and why it hurts margins

Cash-on-delivery remains the default payment method for most e-commerce in Pakistan, largely because trust in prepaid online purchases is still building. The tradeoff is real: COD orders carry meaningfully higher return and refusal rates than prepaid ones, and every returned COD order costs shipping both ways plus restocking, often erasing the margin on that sale entirely.

Most COD returns are preventable, not random

A large share of COD refusals trace back to a specific, fixable cause: unclear product expectations, a customer who impulse-ordered and cooled off before delivery, or simply no confirmation call or message before the rider shows up. These are addressable problems, not just the cost of doing business in this market.

Order confirmation is the highest-leverage fix

A quick WhatsApp or call confirming the order before it ships gives customers a chance to cancel cleanly instead of refusing at the door — canceling before shipment costs nothing, refusing at delivery costs the full round-trip shipping and handling.

Set expectations precisely in product content

Vague sizing, unclear material descriptions, or optimistic photos create the gap between what a customer expected and what arrives — and that gap is exactly what drives refusals. Precise, honest product content reduces returns more reliably than any retention campaign after the fact.

A simple audit you can run this week

Pull your last 100 COD orders and calculate the actual refusal/return rate, then ask what percentage had no confirmation step before shipping. If confirmation is inconsistent, that's usually the single fastest fix available before touching product content or targeting at all.
