The CRM Automation Checklist Most Businesses Get Half-Right

Start here, not with the fancy stuff

Most CRM implementations start with the automation that’s most fun to build, not the one that matters most. Before anything else, get these three right:

  1. Instant lead routing. If a lead sits unassigned for more than a few minutes, response rate drops sharply. This should be the very first automation you build, before anything else.
  2. Follow-up sequencing for non-responders. A lead that doesn’t respond to the first outreach attempt needs a structured, automated follow-up cadence — most leads convert on attempt 3-5, not attempt 1.
  3. Lead scoring based on fit and intent. Not every lead deserves the same sales attention. Score on firmographic fit (company size, industry) and behavioral intent (pages visited, email engagement) so reps know where to spend time.

The automations teams build too early

  • Complex multi-branch nurture logic before there’s enough lead volume to justify the complexity — simple sequences outperform elaborate ones when volume is low.
  • Custom dashboards before the underlying data (lead source, stage definitions) is clean enough to trust.
  • Chatbot-to-CRM integrations before there’s a defined process for what happens to a bot-qualified lead once it lands in the CRM.

A simple audit you can run this week

Pull your last 50 leads and answer three questions: How long after creation was each lead first contacted? How many follow-up touches did non-responders get before the sequence stopped? What percentage were scored or prioritized before a rep touched them? If any of those numbers is unclear or “it depends,” that’s your starting point — not a new feature, just fixing the fundamentals.
